TeamOJT Tip of the Month for March, 2008

Step 1: Perform a Needs Identification

Identifying needs is the first step in any training program. You must determine if there is a performance problem, decide what is causing it, discern whether structured OJT is a possible solution, and propose what team-driven structured OJT can accomplish. You also need to define the scope of your training program, determine pilot areas in which to start implementation, and define the program objectives.

Step 2: Conduct a Team Job Task Analysis

Team job task analysis is a simple method that relies on the repetitive use of two questions:

  1. What do you need to know and be able to do to perform the job task (insert name of job task)?
  2. Can you teach and can someone learn that task in 30 minutes?

Step 3: Develop a Project Plan

Elements of the project plan include a criticality analysis for determining in what order tasks should be trained, a foundation for collecting baseline data for evaluation purposes, and a schedule for carrying out the remaining steps of the model.

Step 4: Write Training Modules and Cover Sheets

Writing training modules and cover sheets is the primary activity conducted by the design team.

Step 5: Create a Training Implementation Plan

The training implementation plan answers the question, "Who needs training in which modules, and by what dates?: The plan also defines the trainer selection process and guidelines for training and certifying on-the-job trainers, setting up Trainer Councils, determining trainee evaluation and documentation strategies, preparing individual training plans for trainees, and tracking measures for evaluation.

Step 6: Try Out, Evaluate, an Modify Training Modules and Cover Sheets

When modules and cover sheets are written, they must be verified and validated.

Step 7: Set Up Maintenance and Evaluation Plans

The maintenance plan defines what documentation is needed and how to maintain it. The evaluation plan identifies feedback mechanisms that operate on a continuing basis to evaluate and renew the training program.

Step 8:

This step comprises the following steps: the trainer and trainee establish a shared mental model; the trainer demonstrates the task as the trainee observes; the trainer coaches as the trainee performs the task; the trainer observes the trainee performing the task without coaching and gives feedback; and both parties debrief.
